Our Role: Analysis of relevant stakeholders and assessment of whether the planned multi-country strategy is the right path. After completing the analysis, the focus shifted clearly to the UK market; other activities were significantly reduced.
Initial Situation: Seer Medical had a small team of four employees in Europe but had not achieved significant progress in rolling out a new home-diagnosis solution for epilepsy. Initial contacts with epilepsy centers did not yield the desired success.
Actions Taken: Conducted a GAP analysis, identified internal and external barriers in various markets.
Results/Outcome: Focus on a core market with clear advantages: the United Kingdom. It offered favorable conditions for reimbursement as well as better compliance with patient data privacy requirements. A UK office was subsequently opened – with the option to create a clinical adaptation room after regulatory approval.
Three employees were very open to change and actively sought solutions together. One person saw the issues as primarily originating from HQ. This required clear moderation to avoid blame and keep the focus on finding solutions.
The market analysis revealed that the UK offered the best conditions – a positive reimbursement situation and straightforward implementation of data protection requirements. A clear focus ensured optimal use of resources.

Market Expansion / Office Establishment (MedTech / Digital Health)

Our Role: Creation of the project and budget plan, as well as execution of the project within the time and budget frame.
Outcome / Vision: The office in Battersea Studios, London, was opened on schedule. Renovation and furnishing were completed, and the broadband connection was successfully installed. A management meeting with founders and C-level from Melbourne took place during the opening. The project was completed “in time / in budget”.
Initial Situation: Seer Medical planned the establishment of a European office. The timeframe was limited to a maximum of five months. Within this time, location selection, office expansion and furnishing, IT infrastructure, and personnel planning had to be implemented. A particular challenge was the installation of a high-speed broadband connection for processing large data volumes. The office was also to reflect Seer Medical’s corporate identity. At the time of the project, there were only four employees in Europe.
Measures:

- IT setup including high-speed broadband connection
- Application for a clinical framework for patient care
The lead time for high-speed connections in London is often up to nine months—we had only three. For the 7-day video EEG analyses, extremely large data volumes are generated, which must be uploaded to the cloud and evaluated using AI tools.
Battersea is a modern district with strong growth potential and good accessibility. Moreover, there was an opportunity to open a care clinic in the same building.
